Situation

Sitches are situations, jams, issues, errors, gaps, troubles, stoppages and many others to fix and solve. They are also opportunities to improve, grow, expand, and introduce better, faster and cheaper ways to get the desired results.
What is your Situation and Question?
Shifts in hourly staffing in a unionized, mixed manufacturing and warehouse operation have led to many experienced production line operators moving to the warehouse to chase overtime hours. Production lines are left with gaps in key positions with limited backups and an inadequate training system to get new people up to speed quickly.
What's the biggest challenge?
The biggest challenge is not having spare people available to train the new operator coming in. Departing people are moved before they train their replacement or after only a brief training period so there is inadequate knowledge and skills transfer and documentation is limited.
What's the objective?
The objective is to ensure that new operators are trained quickly, completely, and safely on the key elements of line operation and change-overs so that there is no added downtime allocated to "new operator". There also needs to be close coaching support to ensure that they can get help when encountering issues, failures, or infrequent operations.
